PMI setup for a new property

When implementing PMI at your property there are several tasks that needs to be done. In this article we describe the process for these different steps to prepare the hotel.

From step 1 to step 10 we calculate approximately 100 days but the property is live on PMI from step 4.
In this overview we cover PMI Revenue & Productivity implementation, if PMI Planning module has been signed for additional task and trainings are added and may prolong the implementation with up to 30 days.

Step 1 – GM Welcome Call

The implementation of PMI starts with getting the GM (and any other key stake holders) fully on-board.​

d2o gives an introduction to PMI and productivity management, a walkthrough of the implementation approach, checklists and MoU. This so the GM can assess what resources is needed from start to meet the time line. The 30 days (set-up, integration) + 30 days (pre-training) + 30 days (on-site/webinars and action lists) with the intention of then already starting to reaping the benefits.​

At this early stage d2o goes through the change management possibilities/challenges. Help the GM identify what areas needs focus in terms of change in behavior, letting old habits go etc.​

For example, time recording policies, rooms and other forecasting, planning routines, target setting on productivity instead of hours. The sooner this is introduced the better. Old habits need to go to avoid double work and indicating working with PMI takes more time than with the previous routines because they work double.

Step 2 – Setup and integration

The aim is to get this stage completed in 30 days. Not always doable with also 3rd parties being involved, but if we set the expectations beforehand and letting them know d2o need the GM´s help to introduce and push 3rd parties, this is absolutely possible!​

In this part, just as a reminder, d2o and the property also need to check off validation of the figures. This so pre-training can be correct and efficient.

Step 3 – Introduction presentation

Property PMI team receives PMI and project introduction via webinar.  The training concept is presented and logins sent together with documentation of the presentation as reference material. This is then the start of the Pre-training phase. ​

Step 4 – User training

Training is now delivered through online courses and the PMI Copilot as well as  our comprehensive knowledge base. The objective remains to familiarize the team with hygiene routines and achieve an index score of +8 within 30 days. A BRE consultant will monitor progress using the new PMI index to determine if any Heads of Department require additional support, which can be provided through webinars. General Manager involvement and follow-up are also essential to ensure successful implementation and learning.

Step 5 – Index +8

Coaching webinars or onsite visit cannot be planned until the hotel have reached a level of adoption and that is measured through the PMI Index.

Step 6 – Business case analysis performed

Potential productivity analysis is performed by d2o, per department based on historical performance. Findings presented to GM in a web call and MoU goals are finalised. In this call, any other pre-on sites preparations are conducted. This step can only be conducted if the history of worked hours is available on daily level per department.

​Step 7 & 8 – Coaching via webinar/onsite and action plan creation

BRE Coach comes on-sites or conducts webinars (depending on agreement in contract), presents the BCA, the mission and performs 1-2-1 Coaching with the PMI team at the property (2-4 days depending on team size) or via webinars according to the GROW model agreed within BRE. An action plan is one of the key products to be produced during these sessions. Per department and one for the overview, supporting the MoU.

Step 9 – Action plan follow up

The action plan per department and property will start being executed. Weekly contact between the BRE consultant and the PMI property team is carried out to further support the action plan or address any other issues/additional coaching/training need. The MoU is not expected to be fulfilled but should contain a milestone after the action plan 30 day execution to identify traction is made.

Step 10 – Project Sign off/handover

Training stage complete, improvements towards MoU goals on the move and agreement of further services starts if applicable.
