Operational targets overview
What is its purpose?
The Operational targets feature enables all operational departments at a property, (Housekeeping, Front Office, Breakfast, Restaurant, Bar and so on), to add multiple drivers instead of having only one available. Lets use Housekeeping as an example. The need for staffing in this department is dependent on how many rooms are Departures and how many are Stay-overs. The time it takes to clean a stay-over room is less of that of a Departure room. Also, the larger the property, the more inaccurate staffing levels are by using the forecast daily room nights as driver instead of breaking it down, as Departures and Stay-overs. Another example Front Office. Staff covers the amount of check outs (Departures) and check ins (Arrivals). Most days (Monday to Friday) are split into two very clear areas, in the mornings between 05:00 and 12:00 guests check out and check in is usually between 14:00 – 21:00. However, guests do arrive or depart as they please, especially on weekends its very typical for a guest to arrive early to check in and to request a late check out on a Sunday.
Lets take a scenario to explain a bit further:
Group ABSC, 56 pax checking in on Monday,6th September at 14:00pm and check out on Wednesday, 8th September at 07:00am. They have requested pre incheck, so that the VIP group does not have to wait in long queues at check in and check out. The hotel was 92% occupied on Sunday. The group has a special request for QUEEN beds. The vacant ready rooms on Monday morning are TWIN and SINGLE . They have booked buffet dinner on Monday and Tuesday evening at 19:00pm
Housekeeping will need to wash these rooms. One departure room takes 20 minutes to clean and a stay-over room takes 10 minutes to clean. On Day 1 (day of arrival) Housekeeping will need 18.66 hours to clean these rooms. On Day 2 they will need 9.33 hours to clean these rooms. On Day 3 (day of departure) they will need 18.66 hours to clean.
Front Office will do a group check-in, not individual. An individual check-in takes approximately 3 minutes and a check out 2 minutes. Preparation for a group check in is usually 1 minute per person and 30 seconds for group check out. On Day 1 (day of arrival), Front Office will need approximately 56 minutes to check-in the group. On Day 2 nothing as they are out on a day trip. On Day 3 (day of departure) they will need approximately 28 minutes to check out the group.
Restaurant Team will prepare a Meeting room for this VIP group with buffet set up. There is a difference between buffet service and a la carte service. A la carte service is more individual focus at all tables as its presentation of menu, daily specials, drinks order, food order and so on. Buffet service is the opposite and uses less time per table.
By not using Operational targets feature you run the risk of over-staffing on Day 2 and under-staffing on Day 3. Operational target will help you as a PMI user to manage the daily staffing in your department. Please note that the financial target is based on the cost driver and the budget/forecast productivity and should be viewed over time, not daily. It is your responsibility as the department head to construct an operational target that satisfies the financial target in the long run. Operational target supports minimum and maximum hours per day. It also supports arrivals, departures and stay-overs. PMI can also detect these parameters based on staffing history and suggest the most optimal driver to meet the departments financial goals.
What are the benefits?
- When enabled, PMI auto detects optimal staffing used as the preconfigured and chose operational target.
- You can customize and add multiple drivers, e.g. Departures, Stay-overs, and define the amount of minutes each of these activities require, giving you the total amount of hours required to meet the depend.
- As mentioned earlier, this is a great feature for Front Office -arrivals and departures is detected as a two-part driver for one day. You can schedule for the morning and evening activities separately. Also arrivals and departures may not be set as the same “minute consumption” as arrivals takes longer than a departure.
- You can add multiple drivers, e.g. departures and arrivals and have PMI calculate the Max (and also Min) of these to be used as the hours required for a specific day.
- You can add multiple drivers and have PMI suggest the number of minutes for each of these sources based on history.
- You can see the Operational target legend in the daily graph in your cockpit, total hours in the wallet and productivity graphs and in the Schedule module.
- When user update the operational target he is prompted with a question to also update following years. For example. Updating 2016 he asked if the changes also should apply to 2017 and 2018. The years that is not the current year is automatically updated with the changes.

This functionality is accessible to HQ Administrator, Financial Controller, General Manager and Department heads
How does it work?
Ensure that Min/Max in the Tools cockpit is activated.
The operational target feature is enabled by the user, once activated the user can configure it.
Customize and add multiple drivers, e.g. Departures, Stay Overs. Define the number of minutes each of these activities will require, and sum into a total number of hours required to meet the demand.
The Operational target appears as a new line in the Cockpit daily graph, wallet and appear in Schedule.
When a user updates the operational target they are prompted with a question to also update following years. For example. Updating 2016 he asked if the changes also should apply to 2017 and 2018. The years that is not the current year is automatically updated with the changes. And don’t forget to Save/Update your changes. It is defined per weekday and season. Seasonality is derived from automatic detection of the labour pattern. A default set can be defined and allows the user a more simple way to set the operational target and not have to define each and every seasonality. Each year is defined separately.
